Headline Metrics
- Stage-gated workflows standardized execution across agricultural, commercial, and residential building projects.
- A Company OS built to help a post-frame construction rollup integrate acquired builders into one operating model.
- Sales connected directly to construction delivery through automated deal-stage handoffs and reusable project templates.
- A four-month-stale operating database replaced with a connected HubSpot and ClickUp system spanning sales, project delivery, and finance.
The Challenge
A post-frame construction rollup was acquiring and integrating builders of agricultural, commercial, and residential structures, most with metal exteriors. Each acquired company brought its own sales and project-delivery processes, while the group’s pipeline and active-project tracking remained in an operating database that had not been maintained for more than four months.
There was no reliable handoff from CRM to construction, no shared operating model across the acquired builders, and no stage-gated system for carrying a sold project through delivery. The rollup needed more than a new project-management tool. It needed a Company OS that could connect sales, construction, and leadership visibility as the portfolio grew.
The Solution
- Rollup Company OS: A ClickUp architecture covering active projects, CRM and pipeline stages, and finance across the acquired builders.
- HubSpot-to-ClickUp integration: An automation layer that pushes deal-stage changes from the CRM into project delivery.
- Legacy database migration: Active leads, projects, and contacts moved into the new operating system.
- Stage-gated construction workflows: Reusable project templates and subtasks for agricultural, commercial, and residential builds, including concrete, foundation, and mechanical stages.
- Team enablement: Documentation and a live walkthrough gave the team a repeatable way to operate the system.
The Results
- Every sold project could enter a standardized, stage-gated delivery workflow built around the type of construction being performed.
- The acquired builders gained a shared operating model inside the post-frame construction rollup.
- Sales pipelines and construction delivery were connected in one system instead of splitting work across an outdated database and manual handoffs.
- The system went live for team use in December 2023, with phase one confirmed complete in February 2024.
